Agent washing

What is agent washing? How to identify and avoid it? 

Agent washing is the practice of relabeling conventional automation tools, chatbots, or scripted workflows as autonomous AI agents, without those products delivering the reasoning, adaptability, or independent decision-making that genuine agents require.

These tools run on rigid rules and predefined logic, yet vendors attach terms like "agentic" or "autonomous" to them without substantiation. They respond to prompts but do not plan, reason across multiple steps, learn from past interactions, or recover from unexpected situations independently.

According to Gartner, only 130 vendors are delivering genuine agentic capability. The rest are repackaging existing capabilities under a new label. 

What are the characteristics of agent-washed tools? 

Agent-washed products share a predictable set of limitations that enterprises can assess before committing to a vendor:

No genuine autonomy 

The tool cannot operate without constant human input at each step. It follows instructions rather than pursuing goals and breaks down when it encounters anything outside its programmed parameters. 

Rule-based execution 

The tool matches inputs to pre-set conditions and triggers fixed outputs. There is no inference, no contextual judgment, and no ability to adapt mid-task. 

Single-turn intelligence 

The tool can respond to one prompt effectively but cannot carry context across a multi-step workflow. Each interaction starts fresh with no awareness of prior exchanges. 

No self-correction 

When something goes wrong, the tool stalls, produces an incorrect output silently, or requires human intervention to restart. It cannot identify a failure and reroute independently. 

Vague capability claims 

Marketing materials use terms like "intelligent," "autonomous," and "agentic" without concrete examples, measurable outcomes, or documented limitations to support them.

What does agent washing cost enterprises?

Enterprises that purchase agent-washed products invest in tools that cannot deliver on stated capabilities. The immediate result is wasted budget and stalled automation initiatives that fail to reach production.

The longer-term cost is strategic. When a mislabeled product fails, stakeholders often conclude that agentic AI is not ready rather than recognizing that the wrong product was selected. This sets back future AI investment by months or years.

As regulatory scrutiny of AI capability claims increases, organizations that rely on agent-washed tools for consequential decisions also face growing exposure across compliance and audit functions.

How can enterprises identify agent washing?

Enterprises can apply a consistent set of checks to evaluate whether a vendor's agentic claims hold up before making a purchase decision.

Push past the language

Ask vendors to demonstrate specifically what the tool does without human intervention. Request a live walkthrough of a complex, multi-step scenario rather than a prepared demo.

Test for adaptability

Introduce an unexpected input or a mid-workflow change and observe how the tool responds. A genuine agent adjusts its approach. A rule-based tool fails or defaults to a pre-programmed fallback.

Demand documented limitations

Vendors with genuine agentic capability can clearly articulate where their system struggles and what it cannot do. Reluctance to answer is a signal worth noting. 

Ask for outcome evidence

Request case studies, performance metrics, and ROI data from comparable deployments. Vendors with production-grade systems can provide these on request.

Q1. How is agent washing different from AI washing? 

AI washing is the broader practice of overstating the role of artificial intelligence in any product. Agent washing is a specific subset focused on misrepresenting tools as autonomous, goal-directed agents. All agent washing is a form of AI washing, but not all AI washing involves agentic claims.

Q2. Can a tool be partially agent-washed? 

Yes. A product may include one or two genuinely agentic components, such as a reasoning step or a memory layer, while the rest of its architecture remains rule-based. Vendors sometimes lead with agentic elements while downplaying wider system limitations. Evaluating the end-to-end workflow rather than individual features reveals the full picture.

Q3. Can agent washing happen unintentionally? 

Yes. Product teams sometimes believe their tool qualifies as agentic because it uses a large language model or includes one autonomous step. The threshold for a genuine agent is higher than commonly assumed. Requesting a technical architecture walkthrough rather than relying on marketing materials reveals the gap quickly.
